Nuvora - a B2B SaaS platform for distributed team management - had been built by a strong engineering team and was being used by over 200 paying customers. The product was good. The problem was that it was being found by almost nobody through search.
Organic traffic was sitting at 18,300 sessions per month - the majority of which was branded or navigational. Non-branded organic acquisition was negligible. ₹8 lakh per month was being spent on Google Ads to compensate for what search should have been delivering for free.
A 6-month organic visibility programme was designed - crawl architecture first, then content cluster development, then authority building through digital PR. The goal was to make paid acquisition optional, not necessary.

Each problem was diagnosable in isolation. Together they were multiplying the damage - fixing one without the others would have produced no meaningful outcome.
Googlebot was spending crawl budget on 340 low-value or duplicate URLs - parameterised filter pages, session-ID variants, and staging subdomain leakage. Core money pages were being crawled infrequently as a result and were not picking up ranking signals at the pace the content quality deserved.
The site had 74 published pages but they were spread thinly across 22 unrelated topics. No cluster had enough depth to signal expertise to Google. The brand was ranking on page 4–9 for its primary terms not because the content was poor, but because no topical authority had been established in any single subject area.
A Domain Rating of 0 and 12 referring domains - almost all from directory submissions - meant that even well-written content was being outranked by thinner pages from older, more authoritative domains. The site had no links from editorial sources, industry publications, or national media.
The existing content team was skilled and the writing quality was genuinely good. But the briefs had been built around what the brand wanted to say, not around the exact queries the audience was typing. Title tags were branded, not keyword-aligned. FAQ schema was absent. The content was not structured to answer the specific sub-questions that trigger rich results.
Nothing was published in month one. The entire first month was spent understanding how the site was being crawled, what the audience was actually searching for, and where the authority gap was largest.

Every page was crawled and indexed against search intent. 340 indexation errors were identified - duplicate canonicals, orphaned pages, and thin content that was consuming crawl budget without returning ranking signals. A keyword architecture mapping 1,200 intent clusters to existing and missing content was built from scratch.
47 existing pages were rewritten with search-first structure - H1 alignment, semantic heading hierarchy, FAQ schema, and entity density calibration. 18 net-new cluster pages were published targeting high-commercial-intent queries with zero current visibility. Internal linking was redesigned with a hub-spoke architecture across 6 topic clusters.
A digital PR programme was launched around proprietary survey data and industry research. 38 editorial placements were secured across industry publications and national business media. Domain Rating moved from 0 to 58 over the programme period. The backlink profile shifted from 12 referring domains to 187.
Structured data was deployed across product, article, FAQ, and breadcrumb types. Core Web Vitals moved from a failing 41 to 89. Rank compounding was observed at month 5 - pages that had entered Page 2 in Month 2 moved to positions 1–4 as authority accrued. Topical authority was established in 3 of the 6 target clusters.
