FleetTrack India came to us with a logistics nightmare. Their fleet operators were managing 3,000+ vehicles across 14 cities using a patchwork of spreadsheets, WhatsApp groups, and three different software tools that didn't talk to each other. Driver behaviour was untracked, fuel costs were spiralling, and the management team had no real-time visibility into what was happening on the ground.
The core challenge wasn't just technical - it was organisational. We needed to build a platform that multiple types of users (fleet managers, drivers, finance teams, and C-suite) could use simultaneously, with data flowing in real-time from GPS hardware units across vastly different network conditions. The existing infrastructure had zero API documentation, and the client needed the MVP live within 90 days.
We began with a 3-week discovery phase - interviewing 24 stakeholders across roles, mapping every workflow, and auditing the existing GPS hardware ecosystem. We designed a microservices architecture that could ingest data from 6 different GPS hardware providers simultaneously, normalise it, and serve it to a React-based dashboard with under 2-second latency. The platform was built in three parallel tracks: the real-time tracking engine, the analytics and reporting layer, and the mobile app for drivers - all launching in a coordinated release.
